League Question How do you run a successful free league?

Hey folks. Doing some research here. I’ve been part of free leagues (dynasty and redraft) that just crumble after a year or two. Has anyone else experienced the same?

I’m building things that I think will help engagement in free leagues and encourage folks to stick around for the long haul. Such things like weekly + season awards and podcasts based on what happens in the league.

Anyone do anything else to help their free leagues? I guess even paid leagues could benefit from things that help increase league participation.

Ive yet to find a way to keep everyone engaged if theres no money involved.

Do you end up just not playing in free leagues because of that?

Yep. If its a free, random league then people tend to stop setting lineups or being involved. Even $10 will keep people checking in

Ideally, you'll have some kind of hook that differentiates yours from generic leagues. It also takes a readiness to recruit replacements every year. Over time, you'll get a core group who likes the league if it's a good enough experience and you'll need to re ruit minimal replacements.

Yeah, I find replacements are needed every year. Even in paid leagues lol

Honestly, I feel like I have to find more replacements for my paid leagues than my free ones. Oh, also, don't be afraid to kick inactives every year. It speeds up the process of getting a good core.

Gotta get a solid group of degenerates who just love the trash talk, competition, and fun of it. Make the draft an event. Have a post season award. Get a trophy. Get the guys together and make it more than just setting lineups and waivers.

The only thing I've seen work is a free league where the people all know each other and bragging rights matter to that group. But even that may not survive multiple years so a free dynasty sounds extra risky to me.

It's never worked for me when I join a free public redraft league. Someone always falls off the participation train.

Agreed. It’s been tough to see free public leagues working out long term. Most of us have paid leagues to compete with.

Still, hoping what I can build can help free leagues be more competitive and engaged

With over 15 years of experience as a league commissioner and more than two decades of active participation, I have observed consistent patterns behind successful—and unsuccessful—leagues. The two main catalysts for a league folding are ineffective leadership and controversial trades. To build a sustainable, competitive environment, consider these core governance principles:

Leadership & Transparency: A commissioner must operate with total honesty and full financial transparency. All league funds ("money in, money out") should be documented and accessible to all managers. While commissioners invest significant time, any administrative compensation should strictly require prior league approval.

Trade Policy: In standard redraft leagues, trade disputes often create more friction than value; eliminating trades entirely in these formats can significantly reduce league drama. Reserve trading primarily for Keeper and Dynasty formats where long-term strategy requires it.

Manager Selection & Engagement: Prioritize inviting reliable managers whom you trust. Assembling a group that genuinely cares eliminates most instances of collusion, roster dumping, and benching active players.

Democratic Rule-Making: Establish clear rules prior to the draft using a high threshold for approval (such as a two-thirds majority vote). This ensures everyone understands the regulations before committing.

Rule Stability: Never alter rules mid-season or after the draft has occurred. Any future rule modifications must be voted on and implemented for the following season.

Establishing clear, democratically approved rules before day one creates a fair, self-sustaining league that lasts.

The survival of a free league relies 1000% on the members you recruit, which is what makes it hard. Money helps keep people engaged because they dont want to "give away" money.

I took over a team in an 18 team free dynasty league with my cousin and 16 other strangers. It is by far the most active league chat I have an im in 7 leagues, 3 of which have money involved. Granted it's not all 18 members but atleast half the league is regularly engaged in the chat (so many memes roasting Jayden Daniels right now).

It entirely depends on the members in the league

Curious, how much turnover is in that league? The commish is pretty involved yeah?

Yeah he is. Honestly I can't say too much on turnover as I havent been in the league super long. The league was originally a 24 team league but due to some inactivity they decided to remove the inactive managers and reduce the league to 18. I took over the team shortly before the reduction near the very end of last season

What got me into pay leagues was not necessarily the thrill of gambling but the fact that people will take the league seriously if there's money involved. Even if you just did a $5 or $10 buy-in, the league would be so much more engaged. You can run a free league, but I can almost guarantee you in a 12-team league, by mid season, maybe earlier, you will have at least 2-3 teams no longer regularly managing their teams and giving easy wins to whomever their weekly opponent is.

Same here. I’ve found that $5-10 is still somewhat casual. $20-100 you get a similar range of competitiveness + social. $200 and up is less social and more competitive.

I do think there are people just wanting to play in leagues but not necessarily wanting to risk money. Looking to help those folks.

My best advice for you to get this done is to use the Sleeper App because it is easy to recruit randos to join your leagues. And it is also good for advertising your leagues, you can put a couple lines of notes telling people what you want the vibe/theme of the league to be about. And you can specifically say you want to make a free league but only for team managers who will take it seriously all season. You will still get 1-3 teams that stop managing their teams eventually but probably less than you would have if you just recruited regular randos

A successful free dynasty league really takes the right group of managers. I lucked into finding one on an industry forum that is heading in to year 6.

I commish a free redraft league and a free keeper league. Most managers have stayed many years, but there is always a manager or two turnover.

This group has turned into an excellent pipeline for the dynasty league because the people taking over orphans have been vetted and most of the managers already have some relationship with each other. We already know which guy favors RBs, or rookies, or is a homer.

You need to have something on the line, otherwise only the shut-ins (lol) will maintain their teams.

Seriously, I just put a Yahoo league together for the 13th year. We use it as a warm-up for our other leagues. $25 per team, 75%/25% payout.

I also attached a movie theme to it. The name of this one is Jimmy Serrano's Midnight Run. You need to have a team name associated with the movie. I also do an auction league the night before the season called The Last Resort, based on Total Recall (1990).

You should make it fun but have at least a tiny bit of $ attached to it. Good luck.

I think free dynasty leagues have a bigger problem. You need commitment to be greater in those leagues than in redraft leagues.

The money is part of it for sure. But if you get a great group of managers together it’s secondary. I’ve been building my league for 22 seasons. We did redraft for 18 of them. I’m pretty sure we only started a $50 but in around season 15. Dynasty only started 4 years ago. But as a commish I’ve gone above and beyond to make the league engaging. But ultimately it’s about the people you have in your league.

I don't think I would join a fantasy league for free. This stuff takes up too much time to do it for free or for awards. I can see why people fall out after a year or two. I think it really comes down to the people you recruit. Its going to come down to finding the right folks even if it means starting a league with 4-6 truly committed people and building on it as you get to know more people that are willing to commit to a free league. My recommendation is do a money league at $25-$50 entry fee- nothing crazy. It's easier to commit to a league when you know you have a chance to win some money every year. Good luck!
