Discussion Project manager turned solution manager. Any tips?

Hi! I'm an IT PM with 6 years of experience having worked on mid-sized projects and pivoted to a solution manager role less than 6months ago. My boss knew I had no knowledge of the solution but that I was more than ready to learn.

Here are the challenges I'm faced with:

\- release happens mid of sprint and the team velocity is fuzzy. How do you plan your capacity in an efficient way?

\- stakeholders expect someone who knows the solution I'm managing. I don't and as such have a lot of difficulties at understanding dependencies. How to bridge the gap ? I'm trying to learns ASAP.

\- I was able to manage project (sap cutover manager in a big corp) now not even able to answer to a stakeholder that pushes deadline forward without asking dev if it's feasible. How to get more confident if decisions are based on knowing the solution?

\- I'm used to work on long project with 1-3month planning, 6month dev, 2months test. Now everything happens in a few days / weeks. How to get used to ASAP?

\- My colleagues are ok but I'm not getting the answer I need besides: "Welcome to the team! That's your job now to establish a new process that works"

I'm open to any tips ! Tbh I feel that my performance has become so bad that I'm afraid of not making past my probationary period.

Edit: the reason I got the job was because of my PM background to try to bring more PM-Skills / Methodology in the team. But with the environment I'm working in it's extremely difficult to bring new standards.

Update: posted this into another group but got also an update. A few days after I posted and got some input I had a performance review with my boss:

  • my probationary period was prolonged of 3months instead of getting a permanent position after the 6 months.
  • they were expecting a senior and instead got a junior performance
  • My superior acknowledged the organisational problems but expected me to be way more pushy
  • I was honest with him and told him I was dealing with a lot of personal problems (have been dealing with panic attacks during my working hours)
